The IDE war nobody expected

For thirty years, IDEs were slow-moving software. Visual Studio dominated. JetBrains carved a beloved niche. VS Code came in and reset the market once. Then in 2022 GitHub Copilot arrived and things started moving faster, but the IDE itself — the editor, the extensions, the mental model — stayed roughly the same.

Then Cursor happened, and by 2026 the IDE market is the fastest-moving developer-tools segment in decades. Cursor is reportedly running a $2 billion revenue rate at a $60 billion implied valuation, with under 300 employees. Windsurf (formerly Codeium) launched, was acquired, was spun back out, and is now again independent. Google Antigravity, Google's answer, launched to unusually good reviews. Factory AI is quietly winning enterprise deals with a different pitch — an "AI-native engineering platform" rather than an IDE.

We did the honest thing and put all four through a real production codebase. Not a benchmark, not a demo repo. A 40,000-line TypeScript codebase (a real product for a Middle East client, name withheld) with real bugs, real feature requests, and real technical debt. Each tool got a week. This is what actually happened.

The test setup

The codebase: ~40K lines of TypeScript across a Next.js 15 frontend and a Fastify backend. Serverless deployment on Cloudflare. Postgres + Redis. Contains its share of legacy patterns and some intentionally-poor documentation.

The tasks: A representative mix.

  • Add a feature that touches three files (a new user-preferences endpoint, a settings page, and a database migration).
  • Fix a real bug (a race condition in the notification queue).
  • Refactor a component that had grown to 800 lines.
  • Write tests for an untested module.
  • Investigate a production incident: "why did this request take 12 seconds?"

The rules: One tool at a time. Same developer (me). Same tasks. Same environment. Twenty hours per tool. No cheating with the "other" tool during that tool's week.

Let's go through each.

Cursor

The pitch: VS Code fork with deep AI integration. Composer for multi-file edits. Chat that knows your codebase. Tab completion that's uncanny.

What actually worked well.

Cursor's core loop — highlight code, ask for a change, review the diff — is genuinely the smoothest in the market. The tab-completion is fast enough and accurate enough that turning it off feels like reverting to a dumbphone.

The "Composer" mode, where you describe a multi-file change in natural language and Cursor makes the edits, worked well on the new-endpoint feature. It correctly identified the three files that needed changes, made coherent edits, and preserved the existing patterns. I edited the output but the scaffolding saved probably 45 minutes of typing.

Codebase-wide chat ("how does authentication work in this codebase?") produced accurate, well-cited answers. The @-mentions for files and symbols are fluent enough to become a reflex.

Where it stumbled.

The race-condition bug was hard. Cursor could describe the bug once I'd found it, but it didn't diagnose it independently. When asked "why does this queue sometimes lose messages?", it produced plausible-sounding but wrong hypotheses. Debugging requires a form of reasoning that even 2026 models don't do well without instrumentation help.

The refactor of the 800-line component produced a plausible split into smaller components, but introduced subtle bugs at the seams. I caught them in code review; a less careful engineer might not have.

Cost, at heavy usage, is real. My twenty hours on Cursor Pro burned through roughly $18 in usage-based charges on top of the base subscription, extrapolating to about $250/month at my usage pattern. Fine for a paid engineer, expensive for a bootstrapping team.

Verdict: The strongest general-purpose AI IDE in the market. If you have to pick one tool for a team of experienced engineers, this is still it.

Windsurf

The pitch: Similar surface to Cursor but with "Cascade" — an agent mode where you describe intent and the tool takes multiple autonomous steps. Positioned as more agent-forward than Cursor.

What actually worked well.

Cascade is genuinely different from Cursor's Composer, and better for certain tasks. On the "write tests for the untested module" task, Cascade autonomously read the module, inferred the intent, wrote tests, ran them, fixed the failures, and iterated. Twenty minutes for what would have been an hour of hand-tuning. This is what "agent mode" should feel like.

The editor performance is snappier than Cursor's for me. Less lag on large files.

Windsurf's chat handled the incident investigation better than Cursor did. Given a slow endpoint and log access, it walked through possible causes, asked for specific logs, and identified the likely culprit (a synchronous call to a third-party API without a timeout). Not perfect, but genuinely helpful.

Where it stumbled.

The Composer-equivalent (multi-file edit without full autonomy) is thinner than Cursor's. For the new-feature task, I ended up steering more manually.

The tab-completion is a step behind Cursor's. Not by a lot, but noticeably. This matters for the moment-to-moment feel of coding.

The team's post-acquisition-then-spinoff story leaves some strategic uncertainty. Not a technical concern but a real question for enterprise procurement.

Verdict: Agent-forward developers who like the autonomous-run pattern will prefer Windsurf. General-purpose editing feels a step behind Cursor.

Google Antigravity

The pitch: Google's AI IDE, built on Gemini's latest models with deep integration into GCP and Google's developer tooling.

What actually worked well.

Antigravity is the fastest editor of the four. Google's engineering polish shows — big files open instantly, indexing is quick, the experience is buttery.

The Gemini integration is meaningfully different for tasks that benefit from long context or multimodal input. Passing a screenshot of a UI bug and asking for the fix worked in a way the others couldn't quite match. For UI-heavy work specifically, this is a real edge.

The GCP integration is best-in-class. If your infrastructure lives in Google Cloud, deploying, debugging Cloud Run services, reading Cloud Logging — all feel native.

Where it stumbled.

The AI-authoring feel is more conservative than Cursor or Windsurf. Suggestions are safer, sometimes to a fault. The auto-completion doesn't get out ahead of the developer's intent quite as often, which is either a virtue or a limitation depending on how much you like the aggressive-completion pattern.

Extension ecosystem is smaller. If you rely on niche VS Code extensions, some of them aren't ported. Getting closer, but not there yet.

Enterprise pricing is opaque. Google's sales motion is enterprise-first, and small-team pricing is less clean than Cursor's or Windsurf's.

Verdict: Best fit for teams already deep in Google Cloud, for teams working on UI-heavy code, and for teams that prefer conservative AI over aggressive AI. General-purpose developers may find it less exciting than the alternatives.

Factory AI

The pitch: Not really an IDE. An "AI-native engineering platform" where agents own workflows — code review, incident response, refactoring campaigns — that run alongside or without human developers.

What actually worked well.

Factory is a genuinely different product category. You don't sit in it and type. You configure agents (called "Droids") to own specific engineering functions, and they execute.

The code-review Droid, given access to our repository, produced review comments on real PRs that were better than my usual review-fatigue-driven pass. It caught a subtle security issue I missed. Not human-quality across the board but genuinely additive.

The incident-response Droid, given access to our observability stack, produced first-draft incident timelines and probable causes for the 12-second-request problem. Again, imperfect, but the starting point beats a blank page.

For enterprise teams thinking about AI adoption, this is a different value proposition than an IDE. It's "how do we have five engineers do the work of fifteen" rather than "how do we make our five engineers faster."

Where it stumbled.

If you want to sit and write code with AI help, Factory isn't the tool. You need an editor separately. Their story is a complement to Cursor/VS Code, not a replacement.

The setup effort is real. Configuring Droids well takes hours, and the payoff shows over weeks, not on day one.

Pricing is enterprise-oriented. Small teams may find it expensive relative to the value they extract without full commitment.

Verdict: Not comparable head-to-head with the other three, but should be on the shortlist for engineering leaders thinking about team-level AI leverage, not just individual-developer leverage.

Who should use what

If you're an individual developer with your own preferences: Try Cursor first. If Windsurf's autonomous Cascade mode appeals, add it to the comparison. Antigravity if you're already deep in Google Cloud.

If you're a startup CTO picking one for the team: Cursor remains the safest pick. Windsurf is close. Antigravity if your stack is GCP-native.

If you're an enterprise engineering leader: Consider Factory in addition to whichever IDE you standardize on. The team-level agent story is worth evaluating even if you don't buy it today.

If you're a security-sensitive shop: All four have made real strides on privacy modes, self-hosted options, and zero-retention agreements. Cursor and Factory have the strongest enterprise controls today. Read each provider's specific security posture — this changes quarter to quarter.

What none of them are great at yet

  • Complex debugging in production. The tools can help. The tools cannot replace runbook expertise and system knowledge.
  • Very large refactors. All four struggle when the change touches 20+ files with subtle interconnections. Break the refactor into chunks; don't ask for the whole thing at once.
  • Working with poorly-documented internal libraries. Garbage in, garbage out. AI IDEs benefit dramatically from good in-code documentation.
  • Handling unusual language mixes. If your codebase is TypeScript + Rust + Python + a smattering of Kotlin, the AI's context sometimes gets confused. TypeScript and Python still get the best treatment across all four.

Frequently asked questions

Will these tools eventually merge into one? Doubt it. The categories are diverging, not converging. Editors, agent platforms, and specialized workflow tools serve different needs.

What about GitHub Copilot? Still very much a viable choice, especially in enterprise environments where GitHub is the dev-tools center of gravity. We didn't include it here because it's less distinctive as a standalone tool in 2026 — its main strength is the deep GitHub integration. In an all-GitHub shop it's a strong default.

How much does this actually improve productivity? Depends dramatically on the developer, the codebase, and the task. Our team-level measurement: about 30-45% throughput gain on typical feature work, less on complex debugging, more on repetitive tasks. Individual results vary widely — some developers extract 2x, some extract 20%.

Can these tools replace junior engineers? Not directly. They can make a senior engineer more productive in ways that mean you may not need to hire the next junior. That's different from replacing existing junior engineers, and framing it clearly matters for team morale.

What about privacy and data leakage? All four have paid plans with zero-retention data policies. Read the specifics before committing. Enterprise plans have stronger guarantees than free/hobbyist plans. If you're in regulated industries, self-hosted or private-cloud options exist and are worth evaluating.

The strategic read

The AI IDE market is going to look different again in 2027, and different again in 2028. The category is genuinely dynamic. What matters more than picking the right tool today is picking a team that adapts to new tools quickly and has the taste to know when a new tool is meaningfully better than the current one.
